How to Write an RFQ That Suppliers Can Actually Quote
Every factory has a version of the same story. A buyer sends a one-line enquiry — "quote 10,000 units, custom shape" — and then waits. Two days later a quote arrives with so many assumptions buried in it that the number is meaningless. The buyer compares three of these quotes, picks the lowest, and discovers four months later that the lowest quote was low because it assumed a different material, a shorter length, and a packaging spec nobody ever discussed.
This is not a supplier problem. It is a specification problem. The quality of a quote is almost entirely a function of the quality of the request, and the request is something you control. This article sets out how to write an RFQ that a manufacturer can actually quote against — field by field, with the reasoning behind each one.

Why Vague Enquiries Get Expensive Answers
A supplier facing an incomplete brief has three options: ask questions and delay the quote, make assumptions and quote fast, or decline. Most will make assumptions, because speed wins orders. Those assumptions are not dishonest — they are simply the supplier's defaults, and your product is not their default product.
When the assumption turns out wrong, the cost lands in one of three places. Either the price changes after tooling, when your leverage is gone. Or the product ships to spec but performs badly, because the spec was never the right one for the use case. Or the compliance paperwork fails, which is the most expensive outcome of all because it happens at the border, not at the factory.
The fix costs an hour of work. A structured RFQ removes the assumptions before they are made, and it has a second benefit that buyers rarely anticipate: suppliers take detailed enquiries seriously. A brief that shows you have thought about material, tolerance, packaging and compliance signals that you are a buyer with a programme rather than someone price-shopping a single order, and it gets handled by a different person.
The Nine Fields Every RFQ Should Contain
1. Product definition and reference
Start with what the thing actually is, and give the supplier something to hold onto: a drawing, a photograph, a competitor sample, or a link to an existing product that is close to what you want. "Similar to this, but with X changed" is an enormously efficient brief. Vague nouns are not. "A sensory toy" could mean a 10-gram squeeze ball or a 300-gram slime kit, and those have nothing in common in cost, freight or compliance.
2. Material specification
Material is the single biggest driver of both cost and performance, and it is the field most often left blank. If you genuinely do not know which material you need, say so and describe the use case instead — the supplier can usually propose two or three options with the trade-offs explained.

For soft products, the material decision is the product decision. 4. Electrical or mechanical performance targets

State colours as references, not as words. "Blue" is not a colour; a Pantone reference or an approved physical sample is. Each has a different setup cost and a different durability profile, and switching between them after tooling is cut is one of the most avoidable expenses in product development.
6. Packaging
Packaging is routinely omitted from RFQs and routinely becomes the largest surprise in the quote. Specify the retail unit, the inner carton, the master carton quantity, whether barcodes are required, and who supplies the artwork. Also state whether the product ships assembled or flat-packed, because that changes both the freight and the labour line.
Packaging also interacts with compliance. Age grading, warning text and tracking information usually have to appear on the retail unit, which means the artwork has to be locked before the compliance review, not after.
7. Quantity, and the quantity after that
Give the first order quantity and the expected annual volume. Suppliers price against setup amortisation, and a 500-unit first order with a 20,000-unit annual plan is quoted very differently from a one-off 500. If you have a target landed cost, state it — a supplier who knows your ceiling can often propose a material or construction change that gets you there, but only if you tell them the number.
8. Compliance and target market
State the destination market and the age grade. These are not administrative details; they are inputs to the formulation and the construction. A product sold into the EU, the UK and the US will face different documentation requirements, and a toy graded for age three is built differently from the same toy graded for age five.
Here is the discipline that protects you: do not accept a verbal claim of compliance. Ask what standard the product is built to, ask for the test report, and confirm the current requirements with your own accredited laboratory or compliance consultant. Standards are revised, jurisdiction-specific, and dependent on the final formulation. A supplier that complies with a recognised quality management standard is a good starting point, but the certificate that clears your shipment is the one issued against your product, in your market, under the version of the standard in force at the time.
9. Timeline, incoterm and payment
State the date you need the goods, not the date you need the order placed. Production lead time is usually counted from sample approval, not from purchase order, and sample approval cycles are the most commonly underestimated interval in a sourcing plan. Confirm the incoterm, the port or destination, and the payment structure — a deposit to start production with the balance before shipment is standard, and it should be written into the RFQ rather than discovered at contract stage.

How to Read the Quote That Comes Back
A detailed RFQ earns you something else: a quote you can actually audit. When you receive it, read it against your own brief field by field and look for three specific signals.
Substitutions. If the quote names a different material, gauge, or component than you specified, find out why before you react to the price. Sometimes the substitution is a genuine improvement; sometimes it is how the number got low.
Missing lines. If tooling, packaging, testing or freight are absent, they are not included — they are pending. Ask which.
Assumption notes. Good suppliers list their assumptions explicitly. Read them. They are the contract you have not signed yet, and they are far cheaper to correct now than after the deposit clears.

Should I tell the supplier my target price?
Yes, in most cases. A target price lets the supplier engineer toward a solution rather than guess at what you will accept. Without it, you get a quote built on their defaults.
